About KATiVO

Why KATiVO exists.

KATiVO was founded on a simple observation: between 70 and 85 percent of AI initiatives fail to scale. Not because the technology falls short — because organisations lack a reliable instrument for knowing where they stand.

Joakim Holmer spent two decades at Ericsson leading complex programme delivery across global markets. The discipline of that environment — specification before execution, rigorous change control, measurable outcomes — shaped a conviction that AI transformation, for all its novelty, follows the same rules as every transformation before it. What gets measured gets managed. What can't be measured drifts.

KATiVO is the instrument he wished his clients had. An independent, four-pillar diagnostic that tells the board — honestly — whether their AI investment is producing value, signalling risk, or drifting.

No vendor selling a tool. No consultancy selling a project. Just a clear read on where you stand.

How we operate

An AI-native company, by construction.

KATiVO is built and run the way we tell our clients their firms should be run: AI‑native.

A purpose-built governance architecture directs ten-plus AI agents — each specialised, each auditable, each operating at capacity that far exceeds a single human specialist in its domain. A primary AI builder authors every engineering artefact. An independent adversarial AI reviewer challenges every decision before it locks. A human product authority ratifies. Further specialised agents handle research, analysis, interface review, and operational execution.

This is not "using AI tools." It is a governed multi-agent operating model with specification-first discipline, enforced change control, version-locked artefacts, and adversarial review built into every decision that governs system behaviour.

The operational benefit is direct: a small firm with the delivery capacity, review depth, and specification rigour of teams many times its size. Clients engaging KATiVO are not engaging a small consultancy. They are engaging an instrument of the category of firm they are being asked to become.

External validation
Block AI Research independently published this architecture as 'Adversarial Cooperation in Code Synthesis' in December 2025. KATiVO's operating model predates and matches the published frontier paradigm.

Thirty years in enterprise programme management across telco, IT services, and software — twenty of them at Ericsson, where specification-first discipline was the operating standard, not the exception. Specification before execution; errors that compound the further they travel. The discipline travels; the substrate has changed.

Built KATiVO as a working example of AI-native operation: multi-AI governance, adversarial review, full specification discipline. Lives the transformation he's asking clients to undertake. Author of The AI-Native Operating Model — the white paper that frames specification-first execution as the only durable answer to AI delusion.
